CASH Method

The CASH method has been developed to help SME owners understand their numbers and build more profitable businesses. In this companion to the book the author provides some further examples to illustrate each of the four steps.

STEP 1
C: Clarify your numbers

This step is about building a reliable financial foundation. Many businesses have data, but not clarity. Without accurate, well-structured numbers, it is difficult to make sound decisions or plan ahead. The objective here is not complexity, but understanding the key drivers of performance.

Key actions:

  • Identify and track your core financial numbers (revenue, costs, cash)
  • Define 5–6 key KPIs for your business
  • Accurate and consistent management accounts
  • Look beyond raw numbers and understand ratios and trends
  • Build simple reporting that you can review regularly
STEP 2
A: Analyse the profit

Not all revenue is equal. As businesses grow, they often take on work that is less profitable or more complex than it should be. This step focuses on understanding where profit is actually generated, by analysing both your services and your clients. The goal is to concentrate effort on the areas that deliver the best return.

Key actions:

  • Identify your most profitable services or products
  • Define your ideal client profile
  • Analyse profitability by client and by service
  • Reduce or refine low-margin, high-effort work
  • Focus growth on high-value, well-aligned clients
STEP 3
S: Set growth objectives

Once you understand your numbers and where profit comes from, the next step is to plan forward. This is about creating a clear, realistic path for growth. Typically, this takes the form of a simple three-year plan that links financial targets with operational requirements.

Key actions:

  • Create a realistic 3-year financial plan 
  • Set revenue and profit targets
  • Map out the resources needed (people, cash etc)
  • Align sales, operations and finance with the plan
  • Ensure targets are ambitious but achievable
STEP 4
H: Hit your targets

A plan only has value if it is executed properly. This step focuses on accountability, tracking performance, and making adjustments where needed. Businesses that consistently measure performance and review progress tend to outperform those that rely on instinct alone.

Key actions:

  • Track performance using a clear KPI dashboard
  • Review results regularly (monthly as a minimum)
  • Assign ownership for key metrics
  • Hold structured management meetings
  • Adjust course based on actual performance vs plan

About the Author

Andy Cristin is the author of ‘The Profit Mindset’ and co-author of the international bestseller ‘Pivot & Grow’. He is also a regular contributor to various business related publications.

Andy is a finance director with over 25 years’ experience of working with a broad range of commercial organisations in the UK, Europe and the Middle East.

He has worked in FTSE-listed companies, and has also been involved with a number of entrepreneurial start-ups, four of which grew from nothing to become multi-million pound businesses.

In 2008 Andy founded Pareto Financial Direction Ltd, which focusses on business owners in the B2B services sector, helping them to understand their numbers and build better businesses.
